Why a portfolio of AI-assisted output tells you almost nothing about a leader, and what to assess instead.

In short

At the practitioner level, a portfolio still tells you something. At leadership level, it tells you almost nothing. Generative tools now produce polished output for a wide range of people, which means the artefact no longer distinguishes the exceptional leader from the competent operator. This piece sets out why, and what to assess instead.

Why does output mislead at leadership level?

Output misleads because the tools have collapsed the gap between what a leader and a novice can produce on screen. An impressive AI-assisted showreel demonstrates access to the tools, not the judgement to deploy them across a business under real constraints.

At leadership level the question is not whether someone can make the output, but whether they know when the output should not be made, where AI creates commercial value, and where it introduces risk. None of that is visible in the artefact.

What should be assessed instead?

What should be assessed is the decisions a leader made and what those decisions produced: value created, risk managed, teams changed, and the reasoning behind each. Evidence of judgement, not evidence of output.

The stronger assessment establishes what a leader owned and decided, the commercial outcome, and the calls they made about where not to use AI. A leader who can explain why they held a workflow back from automation is showing more than one with a longer showreel.

How does the output illusion cause bad hires?

The output illusion causes bad hires when organisations mistake fluency for leadership and appoint the most impressive demonstration rather than the best judgement. The result is a capable operator in a role that required a leader.

The correction is to assess against decisions and outcomes, evidenced and examined, rather than against artefacts. This is the assessment discipline set out in What Boards Need to See in an AI Leadership Hire.
